A promising beverage concept can hit a hard reality check when production quotes arrive: the manufacturer needs a larger run than the founder expected. So, do co-packers require minimums? Usually, yes. But the minimum is not a universal number, and it is not simply a fee charged to make life difficult for smaller brands. It reflects the real setup, material, labor, and purchasing requirements behind producing a safe, consistent, store-ready drink.

For founders, the better question is not whether a co-packer has a minimum. It is which minimum applies to your product, why it exists, and whether your launch plan can support it. Understanding that early prevents expensive reformulation, packaging changes, or a first production run that overwhelms your cash flow.

Why co-packers require minimums

A co-packer must prepare a production line specifically for your beverage. That may include scheduling trained operators, cleaning and sanitizing equipment, setting up fillers, sourcing ingredients, preparing batch records, running quality checks, and changing over packaging equipment. These tasks take meaningful time whether the line produces 500 cases or 50,000.

Minimum order quantities, often called MOQs, help spread those fixed costs across enough finished units to make the run economically workable. A short run can cost nearly as much in labor and downtime as a larger one, while producing far fewer sellable cans or bottles. The minimum protects the manufacturer’s operating model, but it can also protect the brand from paying an impractical per-unit price.

Ingredient suppliers create another constraint. Custom packaging raises the threshold further. A stock 12-ounce can with a pressure-sensitive label may be easier to source in modest quantities than a custom-printed slim can, proprietary bottle, embossed closure, or printed shrink sleeve. The package you choose affects both your MOQ and your working capital needs.

Processing requirements

A beverage may need hot-fill processing, tunnel pasteurization, retort, aseptic processing, carbonation, cold chain handling, or another specialized method. Each process carries its own validation, equipment, scheduling, and quality requirements.

Products containing dairy, protein, juice, pulp, alcohol, live cultures, or certain functional ingredients can add complexity. The same is true when a formula has challenging viscosity, foaming, sedimentation, or stability characteristics. The more specialized the production path, the less likely a very small run will fit an established co-packer’s schedule.

Formula and ingredient sourcing

A formula built from readily available ingredients is generally easier to scale than one dependent on a rare extract, a branded active, or a custom flavor system. That does not mean founders should compromise their product vision. It means the formula should be developed with commercial supply realities in mind from the beginning.

This is one reason formulation should happen before co-packer selection is finalized. A drink may taste great in a kitchen sample but require ingredients that are unavailable at production scale, have long lead times, or force a high MOQ. How to evaluate a minimum before signing

Founders often focus only on the number of cases. That number matters, but it does not tell the whole financial story. Confirm whether it applies per flavor, per SKU, per package size, or across a combined run.

For example, a co-packer may accept a total production volume that sounds manageable, then require each flavor to meet a separate threshold. Launching four flavors can turn one production commitment into four inventory positions. In many cases, starting with one or two well-developed SKUs is a more disciplined way to test demand.

You should also clarify what is included in the quote. Freight, warehousing, pallets, changeover fees, quality testing, packaging components, and ingredient overages can materially change the cash required before your first case ships. Ask what happens to excess ingredients and packaging. Ideally, those materials are identified, tracked, and assigned to your brand for future production when appropriate.

A useful production conversation covers the following details:

  • Whether the facility can source materials or requires founder-supplied components

Lower minimums are possible, with trade-offs

If your brand is early, you may have options beyond committing immediately to a full commercial run. Pilot facilities, smaller-batch manufacturers, regional partners, or alternative package formats can sometimes reduce the initial order. A product with a simpler formula and stock packaging may also be easier to place with a lower-MOQ partner.

Still, lower minimums usually come at a cost. Your per-unit price may rise, your package choices may narrow, or you may need to accept fewer production dates. Some low-minimum arrangements make sense for sampling, market testing, investor presentations, or a controlled local launch. They may not make sense as a long-term margin strategy.

A pilot can prove consumer interest, but retail buyers and distributors will eventually expect dependable inventory, consistent quality, compliant labeling, and a supply plan that does not collapse after one small batch.
